Someone timidly asks which version is correct. Awkward silence. Everyone defends their calculation method, their filters, their data source. This multiplication of versions of the truth isn't a minor technical problem. It reflects a fundamental organizational failure: the absence of data governance around the very definition of what we measure. The entire decision-making chain gets stuck. Debates revolve around the reliability of sources instead of focusing on what actions to take. Trust in the data erodes. Managers develop their own Excel extractions on the side, manually recreating what they believe to be the correct version. Considerable time is lost reconciling, verifying, and justifying numbers.

This fragmentation of definitions stems from how organizations have approached BI over the past decade. That's undeniably progress for autonomy and responsiveness. But this democratization happened without a solid methodological framework. Everyone developed their own calculation logic, often implicit, rarely documented. The problem worsens with increasingly complex data models. Sources multiply: CRM, ERP, marketing tools, payment platforms, web analytics. Each tool brings its own granularity, naming conventions, and update delays. When an analyst builds a dashboard, they make choices about how to join these sources, what transformations to apply, what exclusions to make. These choices are rarely made explicit. They rely on versioned code, often in YAML or SQL, that describes metrics declaratively. Concretely, defining a metric in a semantic layer involves several elements. Then, the associated dimensions: on which axes can you break down this metric? By region, acquisition channel, customer segment? These dimensions must be consistent with the underlying data model. Finally, the metadata: who owns this metric, what's its refresh frequency, what business rules justify this definition? These metadata aren't a luxury. They're essential for users to understand what they're working with.

The real breakthrough is that this centralized definition doesn't impose rigidity on end users. They retain the freedom to explore, cross-reference, and filter metrics according to their needs. But they do so from a common, validated foundation. They don't recalculate the metric their own way in isolation. They consume it as defined by the data team, in collaboration with business stakeholders. This separation between definition and usage is fundamental. It enables balancing governance with agility.

Implementing a semantic layer without recreating silos

Setting up a semantic layer isn't just about choosing a tool and coding some definitions. It's primarily an organizational project. The classic first mistake is trying to centralize everything at once, big bang style. You decide to redefine all company metrics in a single repository, mobilize a task force for six months, and deliver an exhaustive catalog. Result: by launch time, the definitions are already outdated, and business teams haven't been sufficiently involved. They don't own the system. They keep using their existing dashboards, and the semantic layer remains an IT project with no real impact.

The approach that works is progressive and collaborative. Start by identifying critical metrics—those generating the most debates or used in strategic decisions. Often, this represents 20 to 30 key indicators, no more. Form mixed working groups with business representatives and data engineers to jointly define the calculation logic for each metric. This formalization work often reveals implicit disagreements. Marketing and finance don't have the same definition of an active customer. Product and support use different criteria to qualify a critical bug. These conversations are uncomfortable, but necessary. They force you to make assumptions explicit, make decisions, and document them.

Once these initial metrics are defined, deploy them progressively. Start by integrating them into one or two pilot dashboards used by volunteer teams. Gather feedback, adjust definitions if needed, improve documentation. This experimentation phase lets you test data governance before scaling it. It also demonstrates concrete value: teams find they save time, avoid sterile debates, and can trust the displayed figures. This trust is the true ROI of a semantic layer.

Technical governance also deserves careful attention. Who has the right to modify a metric definition? How do you validate a change? What's the procedure for adding a new metric to the catalog? These questions shouldn't be left unanswered. You often see data teams becoming a bottleneck because all modifications go through them and they're overwhelmed. The opposite also exists: semantic layers open to all contributors, where anyone can change anything, recreating the chaos you wanted to prevent. The right balance comes from clear roles, validation workflows inspired by software development (pull requests, code reviews), and systematic documentation of changes.

Beyond technology: building a shared data culture

A semantic layer is just a tool. Its effectiveness depends on the culture surrounding it. In some organizations, there's strong resistance to the idea of a single metric definition. Each department wants to keep its own logic, its own adjustments. This resistance often reflects a lack of trust in the data team, or a silo culture entrenched for years. To overcome it, you need to work on leadership and change management. Business sponsors must be visible and engaged. They must champion the message that metric consistency is a strategic priority, not a technical whim.

The other cultural dimension is transparency. A successful semantic layer makes visible what was previously opaque: how metrics are calculated, which sources are used, what transformations are applied. This transparency can worry some actors who preferred their methodology to remain fuzzy, or who fear being questioned. You have to accept it. Trust in data doesn't build on opacity, but on clarity and traceability. Documenting a metric makes it auditable, questionable, improvable. It means accepting that the current definition isn't set in stone and can evolve as the organization learns.

Finally, the semantic layer opens the door to more advanced use cases. Once you have a reliable, well-defined metric catalog, you can begin exploiting it in new contexts: automated alerts when a metric deviates from its expected trajectory, predictive analytics based on consistently defined indicators over time, or self-service analytics tools where users can compose their own analyses without risk of methodological drift. These uses are only possible if the semantic layer is solid. It's what guarantees that the data being used makes sense, is comparable, and respects the organization's business rules.

Implementing a semantic layer isn't a short-term project. It's an investment that unfolds over several quarters and requires ongoing commitment to keep the repository current. But the returns are tangible: faster decisions, restored trust in numbers, and a drastic reduction in time wasted on sterile debates about data reliability. In a context where data is becoming a strategic asset, it's a mandatory step for any organization serious about driving its business with data, not just displaying dashboards.
